How Discovery & Definition turned complexity into a strategic advantage for Visa Cash App Racing Bulls F1 Team

Inside the Discovery & Definition process that established the foundation for the next generation of data tooling at Visa Cash App Racing Bulls.
In high-performance motorsport, every technology investment shapes how quickly engineers can turn data into better decisions. Product discovery & definition gave Visa Cash App Racing Bulls and RebelDot a structured way to determine where to invest next, which use cases to prioritise, and how new capabilities should fit the existing data platform.
How Discovery & Definition were run with Visa Cash App Racing Bulls Formula One™ Team
RebelDot and Visa Cash App Racing Bulls engineers worked through an intensive Discovery & Definition process to understand the current platform, identify the highest-value opportunities, and define an MVP for its next evolution.
Around twenty participants from engineering, operations, and leadership aligned through short, focused workshops across on-site and remote sessions. Together, they defined how the platform and data pipeline should evolve across race, wind tunnel, and other performance domains.
The team focuses on accelerating decisions through better data clarity, identifying the highest-impact information flows, prioritising quick wins that build momentum, and defining a minimum viable product that proves value early and shapes future delivery.

The VCARB Product Discovery and Definition process was built on three shared outputs.
- Current-system deep dive. VCARB engineers mapped data flows across race, wind tunnel, and other performance domains, building a shared view of the current architecture, key assumptions, and the need for a unified pipeline and stronger testing capabilities.
- From diagnosis to direction. Insights became a practical roadmap, with quick wins and pre-requisites designed to improve data flow, reduce friction, and strengthen engineering workflows.
- MVP definition. The MVP was shaped to prove value early, validate assumptions, and guide the broader platform rollout.
The strength of this Discovery & Definition process was how our engineers and the RebelDot team worked together. We combined their product and data experience with our knowledge of the car and the platform, and that is what made the direction we chose feel solid.
Connecting product thinking, data analysis, and architecture definition into a single decision-making process
Product and decision-focused work covered user interviews with engineering personas to understand decision flows, constraints, and opportunities; user journey mapping across day-to-day engineering workflows; and opportunity clustering and value mapping to prioritise initiatives with the greatest impact.
Data and systems analysis included data flow review and infrastructure mapping across race, wind tunnel, and other performance domains; telemetry ingestion and metrics pipeline review; analysis of data consistency, replication, versioning, and lineage; and review of replay, reprocessing, and data governance mechanisms.
Architecture and solution definition consisted of technical landscape review; architecture building blocks and solution definition; standardised architecture documentation; and experiment design to validate assumptions before implementation.
The value came from connecting product thinking, data analysis, and architecture definition into a single decision-making process. Every activity contributed to evidence-based decisions and a clear path toward delivery.

What the Visa Cash App Racing Bulls Formula One™ Team gained
The subsequent Proof of Concept validated the architectural direction defined during Discovery & Definition, testing an end-to-end pipeline prototype against representative workloads and creating a focused path into delivery.

Solving the challenge of complex systems, distributed teams, and growing volumes of data, with no shared answer on where to invest next
Product Discovery & Definition aligns engineering, product, and business teams around the highest-value opportunities and a practical path to delivery, a realistic first version of the product, a prioritized roadmap, and reliable, accessible data as the foundation for growth. Assumptions are validated before major investment, keeping quick wins and long-term platform evolution in balance.
For enterprises in any industry, the value is certainty. It provides the confidence to move from ideas to measurable outcomes, addressing the risk of complex product and platform decisions before commitments are made.
